Choosing a starting point

How to pick the right first workflow

The best first workflow is not the most impressive one. It is the one your team repeats often, that follows a clear format, and that takes real hours today.

Start with volume and repetition

Work that happens weekly or daily gives the pilot enough material to measure. A task that shows up twice a quarter will not prove much in 30 days.

Ask your team which tasks they could describe step by step in a short meeting. If they can, the workflow can likely be defined.

Look for document-heavy tasks

Reading, sorting, and summarizing are where most support hours go. Tasks with a clear input and a clear output, such as a stack of records and a chronology, are the easiest to define and the easiest to check.

Match the task to the right level of review

Some work can run with light oversight, such as sorting and indexing. Some work needs a person to review it before it leaves the firm, such as drafts and client messages. Some decisions always stay with an attorney.

A good first workflow sits in the first two tiers, so the team can build trust before the stakes rise.

If your practice is not listed

These four areas are where document-heavy, repeatable work is most common, so they are where we begin. Many other practices share the same patterns.
